Shadow of the Road is a character-driven tactics game, and its equipment picture — based on the open alpha and developer material — follows the same philosophy: weapons belong to people, not loot tables. Here is what is confirmed so far, ahead of the November 12, 2026 launch.
Signature weapons by character

Weapon choice is not a menu decision so much as a roster decision: you field the person whose kit you need. See the character roster for who brings what.
How items work in combat
Usable items cost action points, same as movement and skills — spending your turn’s budget on an item is a real tactical trade, not a free menu action. That one rule ties consumables directly into the combat economy the combat system guide describes.
Loot and the exploration layer
The real-time exploration mode is where gear-adjacent rewards live: roaming the map yields loot, secrets, and quest pickups — the downtime scavenging that feeds the fights. Specific itemization details — gear slots, upgrade systems, rarity tiers — have not been fully detailed publicly pre-launch; we will expand this page as the alpha and official material confirm more.
