Shadow of the Road: Everything We Know Before Launch
Shadow of the Road launches November 12, 2026 — a turn-based tactical RPG in an alternate 1868 Japan. Setting, factions, playable demo, and systems.
Shadow of the Road is a story-driven, turn-based tactical RPG from Polish studio Another Angle Games, published by Owlcat Games, launching November 12, 2026 on PC (Steam, Epic Games Store, GOG). A free demo — the “open alpha” covering roughly the first two hours — is available on Steam now. This page collects what is confirmed so far; details are based on the alpha build and developer interviews, and may change before release.
The setting: 1868 Japan, magic versus machine
The game takes place in a reimagined 1868 Japan during the final days of the Tokugawa Shōgunate — a civil war over the soul of the nation:
- The Shogunate — the traditionalist side: samurai, magic, and yōkai. The side our protagonists fought for, and still hold loyalty toward — even as the war goes badly for it.
- The Emperor’s faction — backed by the British East Nippon Company, a Western trading power supplying advanced steampunk technology: rifles, machines, and industrial might.
Ancient temples stand next to towering steam-powered machines; samurai fight foreign gunmen; yōkai walk the same battlefields as cannon crews. The question the game keeps asking — tradition or progress — has no clean answer. The factions guide breaks down who is fighting and what each side wants.
The story so far
Satoru and Akira were samurai serving one of the Shogun’s loyal lieutenants. In the game’s opening battle, their master dies and Akira pulls the wounded Satoru from the field — survival that strips both men of their honor and makes them rōnin. Tokugawa’s spymaster then recruits the pair for a mission that could change the losing war: protect Toshiro, a 14-year-old boy with immense, uncontrollable powers.
New companions join along the road — each with their own past, motives, and opinions about what honor even means. See the character roster for who is confirmed so far.
How does it play?
Two interlocking modes:
- Real-time exploration — roam areas, scavenge loot, find secrets, and pick up quests and side stories.
- Turn-based combat — tactical battles on a continuous timeline rather than fixed rounds, with action points, destructible cover, and skills that manipulate turn order. The combat system guide breaks it down.
On top of both sits the social layer: a Kamido morality system and paths that track who your characters are becoming, plus a party approval system where relationships feed back into combat performance. The paths and relationships guide explains that side.
Frequently asked questions
Is Shadow of the Road out yet?
No — it launches November 12, 2026. The playable demo (open alpha) is free on Steam now and covers the game’s opening.
What platforms is it on?
PC only at launch — Steam, Epic Games Store, and GOG. No console versions have been announced.
Is it like XCOM?
It shares the turn-based tactics DNA — grid maps, cover, action points — but with a continuous turn timeline instead of discrete rounds, and a much heavier story/relationship layer. Think tactical combat carrying a narrative RPG.
